India's hiring tech is broken — not because of lack of investment, but because nobody building it ever sat in an HR chair.
India is not one market. It never was.
We are a nation of contradictions — and nowhere is this more visible than in how we hire.
Some companies still run recruitment through a register and a telephone. Others chase government jobs as the only definition of stability. A few have read enough Western management literature to adopt "best practices" — without understanding the context those practices were built for. The result is borrowed frameworks producing local failures, and nobody questioning why.
This is the landscape HR technology in India has to survive in. Most of it doesn't.
The graveyard is full
Estimates suggest over a thousand startups in India have attempted to solve the hiring problem. Built applicant tracking systems, candidate pipelines, interview schedulers, assessment tools. Raised money. Launched products. Shut down quietly.
The failure rate is close to 99%.
Not because the problem isn't real. The problem is very real. But because almost every founder building these products was a developer, a product manager, or an investor — never an HR professional. They built what they imagined the problem looked like. Not what it actually is.
You cannot engineer empathy for a process you have never lived inside.
What most HR professionals actually know — and won't tell you
Here is an uncomfortable truth about the Indian HR landscape.
A large majority of HR professionals have never used a proper ATS. Many do not fully understand what one does. And a significant number who do understand — stay quiet. Because knowledge is leverage. If everyone knew, the advantage disappears.
Meanwhile, small companies see no need to invest. Mid-size companies run on Excel — which, used intelligently, is not a terrible system. Large corporates either build proprietary tools or subscribe to global SaaS platforms built for Western enterprises and awkwardly fitted to Indian realities.
Nobody is being served well.
The AI lie
Today, every hiring tool claims to be AI-powered.
Almost none of them are — not in any meaningful sense. Slapping a chatbot interface on a database and calling it artificial intelligence is not innovation. It is marketing. And founders and HR heads are beginning to see through it.
The tragedy is that real AI application in hiring — bias reduction, predictive screening, behavioural pattern recognition — is genuinely possible. But it requires deep domain knowledge to implement correctly. Domain knowledge that most builders simply do not have.
The real cost of this failure
Large organisations obsessed with lean processes, Six Sigma, and operational excellence pour enormous energy into optimising their supply chains, their logistics, their customer experience.
And then they run hiring on a spreadsheet and three WhatsApp groups.
The irony is precise. If an organisation applied the same rigour to its hiring process that it applies to its operations — the value created would be equivalent to a new product line. The right people, hired faster, retained longer, onboarded better. Compounding returns.
Instead, hiring remains the last unoptimised function in most Indian companies. A necessary inconvenience, not a strategic advantage.
